Weatherize before the heat pump

Why a leaky attic makes you buy a bigger heat pump, what to seal first, and how to get the HVAC bid sized to the house after the attic work.

A heat pump doesn’t invent heat. It moves it. If the house leaks, the machine runs longer, rooms stay uneven, and the installer sizes up to cover a problem that isn’t in the outdoor box. That’s how a $15,000 average install becomes a $25,000 one with a still-cold bedroom.

Walk upstairs with a flashlight some January night. If you can see daylight around the attic hatch, or the insulation is heaped in the middle and missing at the edges, you’re heating the sky, and that is worth fixing before you shop for a prettier condenser.

How much does sealing and insulating actually save?

ENERGY STAR’s modeled estimate is that air sealing plus insulation in attics, floors over crawl spaces, and the wood band where the house sits on the foundation (the rim joist) saves an average of 15% on heating and cooling, or about 11% on the whole energy bill, in a typical existing U.S. home.

DOE’s Energy Saver guide is blunter: sealing uncontrolled leaks can save 10% to 20% on heating and cooling bills, and insulation comes after air sealing, because fluff in the attic doesn’t stop air rushing through gaps.

Why do this before the heat pump?

Installers size equipment to the worst hour of the year, and that worst hour is your leaks, your ducts, and that attic hatch everyone skips. If you weatherize after the heat pump, you paid for extra capacity you no longer need, and the system may short-cycle in spring and fall (on, off, on, off, never comfortable).

That range isn’t a bid for your attic; it is why skipping the attic and “just putting in the heat pump” often costs more overall.

What’s the difference between air sealing and insulation?

Insulation slows heat through drywall and plywood. Air sealing stops the chimney effect: warm air leaving at the top, cold air sneaking in down low. If you blow new cellulose over open gaps, you insulated a chimney. The air still leaves. You just paid for fluff.

Do this sequence:

  1. Attic air sealing (top of the walls, can lights, plumbing stacks, attic hatch).
  2. The rim joist.
  3. Then attic insulation to the depth your climate actually wants.
  4. Then argue about windows. The draft people blame on glass is often the gap at the frame.

ENERGY STAR’s math assumes a 25% cut in leaks plus insulation brought toward 2012 code levels in the cheap places (attic, floors, rim). Savings estimates are higher in the North than the South, which matches the weather.

What does “good enough” look like before I bid the heat pump?

You don’t need a science-project house. You need an attic hatch that’s weatherstripped and insulated (the hole almost everyone skips), no daylight at the tops of the walls when the attic is dark, insulation that’s even instead of piled over the hatch and missing at the eaves, and ducts in the attic that are sealed, and buried or brought inside if you can afford it. Heat pumps are less forgiving of leaky, skinny ducts than a blasting-hot furnace.

A blower door (a fan in the front door that measures how leaky you are) is how you stop guessing. If a contractor won’t talk about that number, or at least a visual attic punch list, they’re selling equipment.

How does this change the heat pump quote?

Bring the weatherization scope to the HVAC meeting, or do it first and send photos plus the leak number. Ask them to size to the house after the attic work, not the house in January with the hatch open.

If they refuse to re-run the load after envelope work, get another bidder. An oversized heat pump is a comfort problem: short cycles, humidity, noisy wall units, and a defrost habit you’ll hate.

Federal 25C for the heat pump itself is done for 2026 placed-in-service dates. Envelope work may still have utility programs, but those are local, so don’t subtract $2,000 from a 2026 outdoor-unit bid because a leave-behind still has 2025 IRS language.

An example with marketplace numbers

Say the marketplace average ducted heat pump is about $14,500 to $15,400 before incentives, and a leaky two-story needs either a larger ducted unit or a fourth mini-split. What should a weatherization quote include?

  1. A leak test before and after, or a written reason they aren’t doing one.
  2. Attic air-sealing punch list (not “seal as needed”).
  3. Insulation type, depth, and target R-value for your climate.
  4. Hatch, can lights, bathroom fans, and kitchen chase called out.
  5. Combustion safety if you still have a furnace, water heater, or fireplace. Tightening a house can pull exhaust back into the living space.
  6. What isn’t included: walls, windows, crawlspace.

What should I do this week?

Walk the attic with a flashlight. Photograph the hatch, the depth at the eaves, and every plumbing stack, then put those photos in the HVAC bid email. Get a weatherization bid that talks about air, not just “we’ll add fluff.”
